Roboyo has successfully transformed the automation landscape within Richemont. By implementing a centralized yet flexible governance model and leveraging a consistent and scalable infrastructure, Richemont now enjoys faster project delivery, enhanced security, and streamlined maintenance processes. This strategic approach ensures robust and sustainable automation practices, positioning Richemont for group-wide success and innovation.

Our client: Richemont is a leading Swiss-based luxury goods holding company. Renowned for its ownership of prestigious brands such as Montblanc, Cartier, and Chloé, among others. In 2023, Richemont achieved an impressive revenue of €19.95 billion.

CHALLENGE

As different brands and regions within Richemont set up their own local teams to drive automation, each moved forward at its own pace and depth. This “fail fast, fix fast” approach provided valuable hands-on learning, resulting in around 35 active cases. However, the disconnected nature of these efforts led to some key challenges:

  • Limited Knowledge Sharing: Teams worked in silos, making it hard to share insights and learnings across the organization.
  • Overlapping Roles and Governance Gaps: People often juggled multiple roles, creating risks around governance and continuity.
  • Compliance and Segregation of Duties (SoD) Issues: The absence of solid rules or guidelines to manage risk resulted in both compliance concerns and SoD risks.
  • Unstable Production Processes: Chronic instability in production posed a challenge, requiring continuous effort to keep things running, which proved unsustainable over time.

These hurdles highlighted the need for a more unified approach to automation across the organization.

SOLUTION

Richemont partnered with Roboyo to redefine the core governance and architecture supporting automation. Our solution carefully balanced two priorities: creating consistency across a global organization while respecting Richemont’s decentralized structure.

To achieve this, we established a Global Center of Excellence (CoE) tasked with setting standards, defining guidelines, building the infrastructure, and supporting delivery for the smaller brands within the Group. Local CoEs then used this foundation to focus on driving business value within their own areas.

The redesigned architecture provided a unified ecosystem, which included:

  • Infrastructure: Virtual machines for reliable, scalable processing
  • Automation Asset Management: Centralized tracking and oversight of automation tools
  • Code Repositories: A shared resource for secure, reusable code
  • Artifact Management: Systematic handling of automation artifacts
  • Pipeline Management Tools: Streamlined workflows for efficient deployment

The collaboration between Roboyo and Richemont resulted in a transformative, organization-wide approach to automation that balanced scalability, consistency, security, and ease of maintenance. By establishing a unified yet flexible framework, Richemont gained the agility to drive rapid innovation while maintaining stability and alignment across its brands.

RPA, with its ability to automate processes across systems and in production, is a powerful tool. However, it also presents significant security and compliance challenges. This sensitivity necessitates a robust governance framework for integrating RPA into Richemont’s systems.

Roboyo has been instrumental in helping us conceptualize and structure this governance framework. Their expertise has been invaluable in ensuring that RPA is not only a powerful tool but also a secure one.
Indeed, Roboyo also played a crucial role in establishing the technical foundations for our RPA operations. This robust technical architecture, designed with scalability in mind, is essential for supporting the deployment of robots across our large and diverse organization.

Thanks to Roboyo’s guidance, RPA is now recognized as a highly secure system, enabling us to scale its use across Richemont, including at local entities. This has been a key factor in the success of our digital transformation through automation.
